Boutique growth-ops practice for scaling Shopify brands. Hands-on, not just advisory: audits → instrumentation → ongoing optimization, so finance, marketing, and ops can steer from clean data instead of tribal spreadsheet knowledge.

What it is

SmartLemon partners with $1M–$20M Shopify DTC brands at the inflection where spreadsheets stop scaling — where channel ROAS, contribution margin, inventory health, and cash flow each live in a different tool and decisions get made on the highest-confidence-sounding pivot table in the room.

The practice spans three engagement tiers, all built around the same core motion of getting the data right, then steering on it:

Lemon Fresh Sprint ($3k–$6k) — analytics audit, dashboard setup, 90-day roadmap for $1–10M brands
LemonAid ($5k–$10k/mo) — ongoing growth strategy and weekly decision-making support for $3–15M brands (a senior operator for strategy; the team handles execution)
Lemon Reserve ($10k–$15k+/mo) — part-time Head of Growth role for $8–20M brands, capped at 5 concurrent clients

Tooling partners across engagements: Shopify, Klaviyo, Gorgias, Littledata, Axeptio, plus our own lmn.bar analytics console available standalone or bundled.

How we work

We started as brand co-founders building companies from zero, so engagements run as operator-to-operator, not consultant-to-client:

Audit + diagnose — current analytics stack, attribution, contribution-margin math, inventory truth, channel-by-channel honest ROAS
Instrument + clean — the tracking layer that makes future decisions trustworthy (Shopify events, Klaviyo flows, ad-platform conversion APIs, Littledata for server-side, Axeptio for consent)
Steer ongoing — weekly working sessions where the dashboard is the agenda, not the powerpoint

Analytics instrumentation: Shopify event taxonomy, Klaviyo flows, Meta CAPI + Google Enhanced Conversions, Littledata server-side, GA4/PostHog dashboards, consent management
Reporting: lmn.bar for unified financials, ROAS-by-channel, contribution margin, inventory health (built in-house so we control the metric definitions)
Operational glue: Shopify Flow / Pipedream / Klaviyo automations, custom internal tools where ROI on engineering > buy
AI assist: lmn.bar's agent layer for next-best-action recommendations grounded in the brand's own data via Composio MCPs, not generic chat

Why this exists

Most DTC brands at $1M–$20M don't need another agency or another dashboard tool. They need someone who has run growth ops inside a brand, can sit in the spreadsheet with them, and can ship the tooling that closes the analytics gap rather than just diagnosing it. SmartLemon is that, plus the leverage of lmn.bar as a product so the same insight surface gets built once and used across every engagement.
